What to Look Out for When Hiring Subcontractors 

Hiring subcontractors is one of the most important parts of running a successful building project. You can have a strong plan, a good client, and a clear budget, but having the wrong subcontractor will wreck everything.

On the other hand, the right subcontractors can make your job much easier. They show up when they say they will, communicate like they should, and take pride in their work. Plus – and this is big – they make you look better in front of your client.

But what do you need to look out for when hiring subcontractors? Well, let’s take a look.

Start With a Clear Scope of Work

Before you hire anyone, make sure you know exactly what you need done. A vague scope leads to vague pricing. It also produces missed expectations and the possibility of arguments later on.

Your scope of work should explain all of the following (and more):

  • What the subcontractor is responsible for

  • What materials are included

  • What standards need to be met

  • What the finished work should look like

It should also spell out what’s not included. That part matters because assumptions can get expensive. For example, if you’re hiring a drywall subcontractor, don’t just say something like, “Handle the drywall.” Be clear about hanging, finishing, sanding, cleanup, materials, touch-ups, and the expected level of finish. This makes it easier to compare bids and avoid confusion once the job starts.

Look for Experience That Fits the Job

Not every subcontractor is right for every project. Someone may be excellent at small remodels but struggle with larger custom builds. Another sub may be great on commercial jobs, but not the best fit for detailed residential work.

Before you hire, ask about the kind of work they usually do: 

  • Have they handled projects like yours before? 

  • Are they used to your timeline, quality expectations, and job site setup? 

  • Do they understand how their work affects the next trade?

This doesn’t mean you should only hire the biggest or most established subcontractor. Smaller crews can do excellent work. What matters is whether their experience lines up with the job in front of them.

Check References and Past Work

A subcontractor can say all the right things during a first conversation. However, references help you find out what it’s actually like to work with them.

Ask for recent references from builders, general contractors, or homeowners, depending on the type of project. When you contact those references, ask practical questions. Did the subcontractor show up on time? Was the work completed correctly? Did they communicate well?

You should also look at photos of past work when possible. If the work is visible, like tile, trim, painting, masonry, or cabinetry, photos can tell you a lot. But if the work is behind the walls, references and inspections may matter more. Don’t skip this step just because someone came recommended by a friend. It’s still your job to make sure the sub is a good fit for your project.

Verify Licenses and Insurance

This is one of the most important parts of hiring a subcontractor. It’s also one of the easiest to overlook when you’re busy.

You need to confirm that the subcontractor has the proper licenses or registrations required for the work they’re doing in your area. Rules can vary by state, city, and trade, so don’t assume everything is fine just because the sub has been working for years.

You should also check their insurance. Ask for a certificate of insurance and review it before they start work. At a minimum, you want to know whether they have the right construction coverage for the work they’re performing. Depending on the job and your requirements, this may include general liability, workers’ compensation, commercial auto, etc.

Pay Attention to Communication

Communication is often a sign of how the project will go. If a subcontractor takes a week to return a call before you hire them, don’t expect them to suddenly become easy to reach once the job starts.

Good subcontractors don’t have to be perfect communicators, but they should be responsive and clear. That means they should be able to explain their availability, pricing, process, concerns, etc. They should also tell you if something in the plan doesn’t make sense.

Use Written Agreements

Written agreements protect everyone. The key is to include the right elements to reduce your risk. Your agreement should cover the scope of work, price, payment schedule, timeline, insurance requirements, change order process, cleanup expectations, and any warranty terms. It should also explain how disputes will be handled.

This doesn’t need to be overly complicated, but it does need to be clear. If something goes wrong, you’ll be glad you have the details in writing. That means it’s better to include more than you need than to not have something in there.

Hiring the Right People for the Job

The right subcontractors can become long-term partners who help you deliver better projects with less stress. The wrong ones can cost you time, money, and trust.
