Patrick Wales-Dinan: The Coaching Decisions That Happen Outside the Workout

% of readers think this story is Fact. Add your two cents.

Most people think coaching is about the workouts. The intervals. The long runs. The race plans. After nearly twenty years with distance runners, I can say the choices that matter most often happen away from the track and the trails.

My name is Patrick Wales-Dinan. I’ve worked with high school athletes, college runners, and club athletes since 2006. Traip Academy was the beginning. Then Williams, Duke, Long Beach State, Harvard, and now Monte Vista, along with the Bay Area Track Club. The training sessions are important. The decisions made between those sessions shape how well the training actually lands.

The Conversations That Change the Week

A runner walks up after practice and says school has been heavy. Another mentions sleep has been off for three nights. Someone else looks tired even if they say they feel fine. Those short talks decide what happens next.

Here are the kinds of conversations that regularly shift the plan:

  • An athlete admits the last few nights of sleep were short

  • Someone mentions exams or family stress is building

  • A runner looks flat even while saying they feel okay

  • A quick check in reveals lingering soreness from the last hard day

I treat those talks as part of the work. At Williams, the distance group improved when athletes felt safe telling the truth about how they felt. The same pattern showed up at Duke and Long Beach State. At Harvard, the women’s cross country team won the Ivy League title in 2016. The coaches voted me Coach of the Year that season. A lot of the success came from adjusting early when athletes spoke up instead of waiting until something broke.

Patrick Wales-Dinan’s Decisions About Rest and Recovery

Rest is easy to talk about and hard to protect. These are the choices I make regularly:

  • Pulling an athlete from a hard session when the body is clearly not ready

  • Adding an extra easy day after a tough race or a heavy school week

  • Protecting sleep by keeping late meetings short

  • Watching the whole group for signs that fatigue is building across several people at once

  • Choosing to keep an athlete in the group run instead of forcing a solo effort

At Monte Vista, these quiet decisions have supported 15 school records and more than 90 top ten all-time performances. The girls cross country team took back-to-back North Coast Section titles. The track team earned the first North Coast Section team title in school history. None of that happened because every workout was perfect. It happened because the plan bent when it needed to.

Working With Families Outside Practice

Parents see things coaches miss. A quick message about travel, exams, or how an athlete is carrying stress at home can change the next few days of training. I stay open to those notes.

The most helpful family communication usually looks like this:

  • Early notice about upcoming school pressure

  • Honest updates on sleep or energy at home

  • Questions about how the athlete seems during the week

  • Trust that the response will protect the long-term plan

I’ve coached more than 20 NCAA All Americans and athletes who reached the US National Championships and Olympic Trials. Looking back, many of the smartest moves came from information that never appeared on a training log. A parent’s observation. An athlete’s honest check-in. A simple decision to back off for forty-eight hours.

What This Looks Like in Practice

Runners who train with me know the plan is a starting point. I explain the purpose of each week so they understand why certain days matter. When something outside running shifts, we talk and adjust. The group culture helps. Older athletes model how to speak up. Newer ones learn it is normal to say when life is heavy.

I keep my USATF Level II certification current and keep studying the craft. The workouts evolve. The need for good decisions between workouts never changes. Distance running rewards the athletes who can handle the full picture, not just the sessions written on paper.

If you’re a runner, a parent, or another coach and want to talk about the choices that happen outside the workout, I’m easy to reach online. Find me on LinkedIn, Instagram, Medium, Facebook, X, YouTube, and my WordPress site. You can also check the Bay Area Track Club coaches page or the Ivy League announcement from 2016.

The quiet decisions still feel like the most important part of the job. When those choices are solid, the workouts take care of themselves.
